S&box is going free-to-play later this year. Facepunch founder Garry Newman admitted the spiritual successor to Garry’s Mod “got it wrong,” in a Wednesday post titled “Rethinking / We got it wrong” on Steam and the s&box website.

The $20 sandbox platform sits at 47% positive on Steam after roughly six months in Early Access, with only 3,600 reviews. For comparison, Garry’s Mod still sits at 97% positive across 541,000+ user ratings. Facepunch will drop the entry fee “towards the end of the year” and shift to the skin sales model already in place. Anyone who bought S&box at the original $20 or $10 tiers will get a bundle of exclusive Steam inventory items based on how much they paid.

“Our intention always was to be free to play eventually, so fuck it, let’s just do it now,” Newman wrote.

The bigger change is strategy. Newman said Facepunch’s attempt to position S&box as a “Netflix for games” hub, where players land on a menu of around 60 user-created games, “doesn’t work, that’s not how people discover games.” S&box will now lean on Steam Workshop for discovery, the same model that has powered Garry’s Mod for two decades. The studio will also scrap its custom backend sharing system, which Newman said “has mostly been a waste of time and resources.” The signature cartoon-style Citizen character is going away in favor of normal proportions.

The PlayFund, which pays creators of user-generated games, will switch to an approval basis. Newman said the previous system “was encouraging people to make the wrong type of games, it was rewarding people botting,” and the new bar is meant to reward “games like the ones we’ve seen recently in the Game Jam.”

Facepunch is also committing to performance work. Newman wrote S&box has “consistently failed to meet a stable frame rate on lower-end hardware.” He said the team is “making leaps and bounds week-on-week” on stability, backed by what he called “pure, hard data.”

Sandbox game Launch price Time on Steam Steam reviews Current direction
S&box $20 (going F2P late 2026) ~6 months EA 47% / 3,600 reviews Pivoting to Steam Workshop + Sandbox mode
Garry’s Mod $10 21+ years 97% / 541,000+ reviews The genre’s reference point

Our read: This is the kind of public mea culpa most studios don’t make. Newman is admitting his team shipped a platform without a game, and is now betting Garry’s Mod’s organic discovery model (Steam Workshop plus user-driven multiplayer) is what S&box needs to grow into. The pivot is also financial. Selling $20 entries into a half-built ecosystem capped the audience at people willing to gamble on a Facepunch name. Free-to-play with skin sales is the model Roblox, Fortnite and Rocket League already proved at scale. Whether players come back depends on whether the engine and Sandbox Game mode can match the kind of emergent fun Garry’s Mod found in 2004. Long-running indie games have shown that an audience can grow over a decade of Early Access, but only when the underlying game keeps earning it. Facepunch now has to convince players S&box is heading somewhere similar rather than toward another corporate-pivot cancellation.
